heat pump replacement need help

My Trane heat pump that is 20 years old needs to be replaced so my question is the following. My home was built in the late 1800's it is two story and adjusting the upstairs is a challenge. The duct work is in the ceiling for most of the house, there is no attic, so do I go with one unit and try zone or do I go with 2 units to be comfortable in the upstairs bedrooms? The house is maybe 2400 square feet give or take. How big should the units be or unit. some installers say I could not have 2 units and some say I could. who do you believe. Thanks so much:)

Hard to say if two units will work without seeing how the ductwork is arraigned. In general one heat pump will be able to handle an 2400 sf house.
I suspect the ducts to the 2nd level may not be adequate and/or the lack of insulation may cause it to be hard to heat.
Two heat pumps will be a lot more expensive. What have HVAC guys said about balancing the system better.

Check out a mini-split system, one heat pump, multiple air handlers. It could be the best option.
